How chatbot ROI is calculated

  • Staff cost saved = questions per month × share the bot resolves × minutes per question ÷ 60 × hourly staff cost
  • Net monthly saving = staff cost saved − chatbot cost per month
  • Payback = setup cost ÷ net monthly saving
  • First-year ROI = (12 × net monthly saving − setup) ÷ (12 × chatbot cost per month + setup)

Worked example (the default numbers)

  • 800 questions a month, and the bot resolves 30% of them: 240 questions.
  • At 5 minutes each, that is 20 staff hours, or $500.00 at $25.00 an hour.
  • After the $99.00 monthly bot cost, the net saving is $401.00 a month, so the $600.00 setup pays back in 1.5 months.
  • First year: $4,212.00 net saving on $1,788.00 spent, a 235.6% ROI.

Getting the resolution rate right

The share of questions the bot resolves drives almost the whole result. Before you buy, go through a week of customer messages and count how many are questions your website or documents already answer: opening hours, prices, policies, order and delivery status, how-to steps. That count is a fair ceiling. After launch, replace it with the real number from the bot's conversation history.

How do you calculate AI chatbot ROI?

Work out the staff time the bot saves: questions per month × share the bot resolves × minutes each question takes a person, times the hourly staff cost. Subtract what the bot costs each month. First-year ROI is the first-year net saving divided by the first-year spend on the bot, setup included.

What share of questions can a chatbot resolve?

It depends on how repetitive your questions are and how good the content behind the bot is. Businesses with many repeat questions (hours, pricing, order status, how-to) see more resolved than ones where every case is different. Use a cautious number to start and measure the real one from the bot's conversation history.

Does the calculator count extra sales from the chatbot?

No. It counts only staff time saved, which is easier to measure. A bot that answers at night or captures leads a busy team would miss can add revenue on top, so treat the result as a floor rather than a promise.

What costs should I include?

The monthly subscription or platform cost, any one-time setup fee, and the staff time to keep the bot's content up to date. If an agency runs the bot for you, their monthly retainer is the monthly cost.
